The Circle on the Whiteboard

He leaned across the table and said what most of you are thinking.

"Everyone is telling me AI kills firms like mine. You are telling me it does not have to. Prove it."

He runs a 30 person systems integration firm. Twenty years in the game. Good clients, good people, a pipeline that used to behave. And for the past year he has been reading the same articles you have. The ones that say professional services is finished. That the work goes to the machines. That firms like his, and like yours, are the horse in 1910, still proud, still strong, and already obsolete.

The people writing those articles have a word for this future. They call it headless. Professional services without the professionals. Software eats the work, the clients serve themselves, and the consultancy disappears from the middle.

I picked up a marker and walked to his whiteboard. I wrote the name of one of his senior consultants. Next to it, I wrote two letters. AI. Then I drew a circle around both.

"That," I said, "is the person you deliver now."

Not the consultant. Not the AI. The circle.

This book is about that circle. What it is, how you build it, what it does to your margins, your team, your clients, and eventually the value of your firm. And why the firms that build it will take the work off the firms that do not, including some very large firms whose names are on the buildings in your city.

Here is the argument in one sentence, and I will spend the rest of this book proving it.

Professional services does not go headless. It goes leveraged.

What changed is not the need for consultants. It is the source of leverage. And the firms that grasp that are already delivering four times faster, at margins they have not seen in a decade, taking work off the giants while they wait.
